A Tampa, Florida-based residential landscaping and lawn care company serving Hillsborough and Pinellas counties. Founded in 2010 with 32 field crew members and approximately 1,400 active annual contract customers. The company had a 31% renewal rate at annual contract anniversary, meaning the team had to acquire 966 new annual contracts each year just to maintain the customer base, before considering net growth. Why customers churned at annual renewal

Three issues caused churn at the renewal moment. What we built across email lifecycle, video, and proof

We launched a year-round customer lifecycle email program with 11 streams covering monthly service summaries, seasonal Florida lawn care education, drought and water conservation guidance, hurricane preparedness for landscape, fertilization schedule explanations, tree pruning timing, irrigation system maintenance, pest identification and treatment, fall and winter prep, spring kickoff, and renewal reinforcement (starting at month 8 of the annual contract, not month 11). We launched a video proof program where field crews captured short before-and-after videos of each visit, uploaded automatically to the customer's account portal so the customer could see exactly what work was done that week. We built location-specific landing pages for 8 Tampa metro neighborhoods. On the software side, our engineering team built a custom customer portal that surfaced upcoming service visits, completed visit history with video evidence, billing history, referral program tracking, and direct contact with the assigned crew foreman. The portal made the value of the ongoing service tangible in a way that monthly invoices never had.

Nine-month results across retention, revenue, and referrals

By month 9, annual contract retention reached 78%, up from 31% at the start. The customer acquisition cost per annual contract effectively dropped because the company no longer needed to replace 966 contracts per year. Total active annual contracts grew from 1,400 to 2,840 because retained customers compounded with new acquisitions. Customer-generated referrals grew from 84 per year to 412 per year because the portal made it easier for happy customers to refer friends and neighbors. Annual revenue grew by approximately $3.8 million from the combination of retention and new contracts. The company added 8 crew members during the engagement, funded by the new contract volume.
