A US online coding bootcamp losing margin to rising acquisition costs
A US online coding bootcamp serving career-switchers and aspiring software engineers across all 50 states, headquartered in Austin, Texas. Founded in 2019, the bootcamp had enrolled approximately 4,800 students across its lifetime, with current enrollment at 220 students per cohort across 4 cohorts per year. Enrolled student customer acquisition cost had climbed from $1,180 in 2022 to $1,840 in early 2025, driven by paid search competition from larger education brands and rising cost per lead across the category.
Why student acquisition kept getting more expensive
Three issues drove acquisition cost upward. First, the bootcamp was competing for paid search traffic against well-funded competitors with larger ad budgets, including General Assembly, Springboard, and Lambda School replacements, on most high-intent terms. Second, the free trial funnel had a 4% conversion rate from trial to enrolled student, meaning the bootcamp had to spend on 25 free trial signups to land 1 enrolled student. Third, the bootcamp had limited AI search presence, so when aspiring developers asked ChatGPT or Perplexity about bootcamp options, larger competitors appeared while this bootcamp did not.
How we rebuilt AI SEO authority, free trial flow, and proof content
On the AI SEO and GEO side, we built topical authority around career switching to software engineering, with content covering bootcamp selection criteria, salary outcomes by program, employer hiring patterns for bootcamp graduates, financial aid options including income share agreements, technical interview preparation, and post-bootcamp portfolio strategy. We published 84 long-form pieces over the engagement, each structured for citation by answer engines with FAQ schema, citation-ready paragraphs, and authoritative data references. We produced a video case study series featuring 24 graduates, with each video covering background, bootcamp experience, technical projects completed, job search story, and current role. The videos ran on the website, YouTube, and as paid creative on Meta, TikTok, and YouTube. On the funnel side, our engineering team rebuilt the free trial experience as a 7-day hands-on technical track with daily check-ins, working code exercises, and a personal advisor assigned at trial start. The new trial structure created clear demonstration of program value before the enrollment decision.
Ten-month results across CAC, enrollment, and AI citations
By month 10, enrolled student customer acquisition cost dropped to $620, down from $1,840. Free trial to enrolled student conversion improved from 4% to 17% because the new trial structure demonstrated program value before the enrollment decision. Monthly free trial signups grew from 380 to 1,840 because the AI search citations and improved organic ranking drove top-of-funnel traffic at sustainable cost. Total enrollments per cohort grew from 220 to 520, with the bootcamp adding a 5th cohort per year to absorb the additional demand. Monthly AI search citations grew from zero to 248 mentions across ChatGPT, Gemini, Claude, and Perplexity, with the bootcamp becoming the most-cited US coding bootcamp inside Claude specifically because the technical content aligned with Claude's preference for accurate documentation.
How the bootcamp restructured around graduate outcomes
Before the engagement, the bootcamp marketed primarily on curriculum and instructor credentials. After the engagement, with 24 video graduate case studies live and ongoing graduate stories captured every cohort, the bootcamp marketed primarily on graduate outcomes. The shift in narrative attracted higher-intent prospective students who were further along in the career-switch decision, which compounded the conversion improvements throughout the funnel.
