Healthcare US SaaS startup: how we grew pipeline from $340K to $3.1M in 7 months

A healthcare US SaaS startup with stalled growth

A US-based healthcare SaaS startup serving small and midsize medical practices across 14 states. The platform automates medical billing, denial management, and revenue cycle workflows for practices that previously relied on outsourced billing companies. The company was founded in 2022 with a working product, paying customers, and a seed round closed, but growth had flatlined for three quarters before they reached out to Elatre.

Three problems that kept their pipeline dry

Three operational gaps blocked their pipeline. First, the inbound funnel was dry. Organic search delivered fewer than 900 sessions per month, and almost none of that traffic converted to demo requests. Second, paid advertising was expensive and unfocused. Google Ads and LinkedIn together burned through roughly $18,000 per month for a cost-per-demo of $1,200 and a customer acquisition cost north of $5,800. Third, the brand was invisible inside AI search. When practice administrators asked ChatGPT, Gemini, or Perplexity to recommend revenue cycle management vendors, the client's name did not appear once.

What we built across marketing and software

The engagement ran across both marketing and software pillars. On the marketing side, we restructured the Google Ads account from 22 generic campaigns down to 6 high-intent campaigns segmented by practice specialty and pain point. We launched a parallel LinkedIn program targeting practice administrators at clinics with 5 to 50 providers. We rebuilt the homepage and 4 core service pages with sharper positioning, embedded ROI calculators, and structured FAQ sections. We deployed an AI SEO and generative engine optimization strategy with topical authority builds covering denial management, revenue cycle automation, and practice billing benchmarks, then layered schema markup and weekly citation monitoring across the 5 major answer engines. On the software side, our engineering team built a custom internal dashboard that pulled live numbers from HubSpot, Google Ads, LinkedIn Campaign Manager, and the client's product database into one operational view. The dashboard gave the founder a single-pane look at pipeline velocity, channel ROI, and product usage trends, replacing the 4 separate reports the team had been stitching together every Monday.

The 7-month results across pipeline, demos, and AI search

By month 7, demo bookings were running at 22 to 28 per week, up from 4 to 6 at the start of the engagement. Pipeline grew from $340,000 to $3.1 million. Cost per demo dropped to $390. Customer acquisition cost dropped to roughly $2,100. The average sales cycle shortened from 67 days to 41 days because the new landing pages and nurture sequences pre-qualified buyers before the demo call ever happened. Closed-won deals grew from 2 per month to between 9 and 12 per month. Average contract value moved up by approximately $14,000 because better-fit prospects reached the sales team. Organic search traffic crossed 6,400 monthly sessions. AI search citations grew from zero to 47 tracked mentions per month across ChatGPT, Gemini, Claude, Perplexity, and Google AI Overviews.

How the rebuild supported their Series A close

The team did not have to hire a CMO, an in-house engineering lead, or a sales operations analyst. Elatre filled all 3 roles inside one engagement, with the founder maintaining direct access to senior leads and to Divya Krishnamoorthy on calls. The client closed their Series A round 11 months after the engagement began, with the new pipeline and revenue metrics anchoring the lead story in the investor deck.
