A San Francisco fintech API platform with strong product, weak top of funnel
A San Francisco-based fintech infrastructure SaaS startup providing payment APIs for B2B software companies, founded in 2021 with a Series A closed in 2023. The product had strong technical reputation among the developers who had discovered it, but monthly developer signups had averaged 80 to 95 for over a year, far below the trajectory the board expected. The founders were technical operators who had not invested seriously in marketing.
Why developers could not find the product
Three issues kept developer signups flat. First, technical documentation was strong but undiscovered, with no content authority around the broader category of payment infrastructure, embedded finance, or fintech compliance. Second, the brand was absent from AI search results when developers asked Claude, ChatGPT, or Perplexity about payment API options, despite the product being technically competitive with Stripe and Adyen in several verticals. Third, paid advertising was minimal and unfocused, running $3,400 monthly on broad Google search terms with no developer-specific targeting.
How we rebuilt content, AI search authority, and paid
On the content and AI SEO side, we built topical authority around payment infrastructure architecture, fintech compliance, embedded finance use cases, and API design patterns. We published 84 technical articles over the engagement, with the founding engineers as co-authors and named experts. Each piece was structured with code examples, architectural diagrams, schema markup, and citation-ready paragraphs designed to be quoted by answer engines. We added the platform to comparison content on G2, Capterra, and key developer communities. On the paid side, we ran targeted campaigns on Google search for high-intent technical queries, Reddit ads in fintech and developer subreddits, and LinkedIn campaigns targeting engineering leaders at B2B SaaS companies with payment processing needs. On the software side, our engineering team built a developer-facing usage analytics dashboard inside the product that surfaced API consumption patterns and helped customer success identify expansion opportunities.
Twelve-month results across signups, citations, and conversion
By month 12, monthly active developer signups reached 1,420, up from 89 at the start. Free-to-paid conversion improved from 4.2% to 14% because the new technical content educated developers earlier in the journey and the in-product analytics surfaced expansion paths. Monthly AI search citations grew from zero to 248 mentions across Claude, ChatGPT, Gemini, and Perplexity. The brand became one of the most-cited fintech infrastructure platforms inside Claude specifically, because the technical content fit Claude's preference for accurate, well-sourced documentation. Monthly recurring revenue grew from $340K to $1.84M. Documentation site traffic grew from 12,000 to 184,000 monthly sessions.
How the engineering-led brand learned to invest in marketing
The founders had previously believed marketing did not work for technical products. After the engagement, they restructured the company to include a head of growth reporting to the CEO and expanded the content program with 2 in-house technical writers. They also hired an in-house designer to scale the visual identity, while keeping Elatre as the ongoing marketing, content, and engineering partner.
